How to tell if your marketing agency is actually working

Not "do the reports look nice" — but "is real work happening, and can I prove it?" Six checks that cut through.

The hardest thing about hiring a marketing agency is that you often can't see the work. You get an invoice, a monthly report full of charts, and a feeling that things are either happening or they aren't. For a lot of Indian SMBs, that feeling slowly turns into doubt. Here's how to replace the feeling with facts.

CHECK 01

Can you see the actual work — not just a summary?

Ask to see the things themselves: the posts, the pages, the changes, the campaigns. A real agency can show you the work on demand. If all you ever get is a polished monthly PDF, you're seeing the wrapping, not the gift.

CHECK 02

Is your ad spend separate from their fee?

The money paid to Google or Meta should be clearly separate from what the agency charges to manage it. If they're bundled into one number, you can't tell whether your budget is going to ads or to the agency.

CHECK 03

Are the numbers tied to your business — or to vanity?

Rankings, impressions and likes can all go up without bringing a single customer. The metrics that matter are enquiries, leads and sales. A good agency reports those, not just the flattering ones.

CHECK 04

What happens when you ask about last Tuesday?

Ask what was done on a specific recent day. If the honest answer is "we'd need to put together a report," the work isn't organised — usually because there isn't much of it. Work that's actually being done is easy to point to.

CHECK 05

Do you know what's done by AI and what by people?

AI is now part of nearly every agency's workflow, whether they admit it or not. That's fine — but you're allowed to know which work is automated and which is human. An agency that won't tell you is hiding something.

CHECK 06

Could you leave tomorrow with your own data?

Your accounts, your analytics, your content — they should be yours. If an agency holds your logins hostage or can't hand things over cleanly, that's a relationship built on lock-in, not results.

The pattern behind all six: good marketing work is visible. The agencies worth keeping make it easy to see what's happening. The ones to worry about make it hard — and call the difficulty "strategy."

Common questions

What's the clearest sign an agency isn't doing much?

You can't see the actual work — only a monthly summary. If you ask to see what was done last week and it takes them days to assemble an answer, the work probably isn't organised because there isn't much of it.

Are rankings and likes a good measure of agency performance?

Not on their own. Rankings, impressions and likes can rise without bringing a single customer. Tie performance to enquiries, leads and sales — the numbers that pay your bills.
